聚焦于采煤机生产交付流程的全方位优化,针对订单履约、生产计划、制造流程、仓储物流及供应执行等核心痛点,创新性地提出滚动计划体系建设方案。通过制定并实施产销协同机制、滚动需求投放策略、生产过程监控与汇报流程以及KPI考核体系,逐步构建了“5+2”高效计划管理体系。其中,“5”代表常规物料5周内的快速生产周期,“2”则是指从检验入库到装配完成的2周加速流程。该体系从销售预测、生产计划到物料采购等多个维度进行综合治理,成功打造了一个更加有序、高效的生产计划管理体系,显著提升了生产流程的顺畅度和整体运营效率。
Focuses on the all-round optimization of the production and delivery process of shearers,and innovatively proposes a rolling plan system construction scheme for the core pain points such as order fulfillment,production planning,manufacturing process,warehousing logistics and supply execution.Through the formulation and implementation of the production and marketing coordination mechanism,the rolling demand delivery strategy,the production process monitoring and reporting process,and the KPI assessment system,the"5+2"efficient plan management system has been gradually constructed.Among them,"5"represents the rapid production cycle of conventional materials within 5 weeks,and"2"refers to the 2 weeks accelerated process from inspection and warehousing to assembly completion.The system has carried out comprehensive management from multiple dimensions such as sales forecasting,production planning and material procurement,and has successfully created a more orderly and efficient production planning management system,which has significantly improved the smoothness of the production process and the overall operational efficiency.
