摘要
以某饲料厂的连续性生产过程为研究对象,针对缺货率高和库存量较大的问题,提出基于JIT的精益改善方案。通过引入看板、PQ分析、帕累托图和生产原单位等工具对排产过程进行改善,采用定时不定量与定量不定时结合的定定排产方式,定定排产方式使该厂的缺货率由每月的33%降低为10%,库存量由日销量的2.2倍降低为1.5倍。
This article mainly researches on the continual production process of a feed mill and suggests an improvement program based on JIT for the problem of high stock-out rate and high inventory level. The feed mill succeeds in improving the scheduling process by using the tool of Kanban, PQ analysis, Pareto Chart and production element unit. The pattern production scheduling brings the stock-out rate from 33% per month to 10%per month and the inventory level drops from 2. 2 days' quantity of daily sales to 1.5 days' quantity.
